Project Overview
The organization lacked a consistent approach to client implementations, resulting in inefficient delivery, siloed teams, and inconsistent customer experiences. Each project manager was running implementations differently across multiple departments and divisions, creating confusion internally and frustration for customers. With no standardized workflows, limited visibility into progress, and unreliable time tracking, leadership struggled to forecast capacity, plan resources, or proactively address risks. Customer dissatisfaction increased as timelines slipped and communication varied from project to project.
Solution & Approach
I led a full redesign of the client implementation process, creating standardized project plan templates, SOPs, and documentation that aligned all teams under a single, repeatable framework. I developed and delivered training for both existing and new project managers to ensure adoption and consistency across departments. To improve operational insight, I implemented KPIs and restructured time-tracking practices to capture accurate data for forecasting, utilization, and reporting.
All project plans were formalized in Asana, complete with dashboards that provided real-time visibility into project status, workloads, risks, and milestones. I also established structured communication touchpoints at each phase of the implementation lifecycle, giving customers clearer visibility into progress while ensuring internal teams had timely access to the information they needed.
Results
The redesigned system brought clarity, consistency, and accountability across the organization. Customers experienced improved communication, predictability, and satisfaction. Internal teams gained easier access to standardized processes and real-time project data. Managers were able to accurately forecast capacity, schedule resources more effectively, and make data-driven decisions—resulting in stronger delivery performance, improved efficiency, and a more scalable implementation model.
